The clearest management signal is what they do with cash

Strategy documents are aspirational. Capital allocation is a record of decisions actually made - and over a decade it tells you exactly what a management team believes.

Every year a management team receives cash and must decide what to do with it: reinvest in the business, acquire something, repay debt, pay a dividend, buy back shares, or let it sit. A decade of those decisions is the most honest record of management quality available, and it cannot be edited afterwards.

Reinvestment is the first test

If a business can reinvest at high returns, that is usually the best use of a rupee, and a management team that does so is compounding value on your behalf. The question is whether the returns on that reinvested capital actually materialised - visible in whether profits grew roughly in line with the capital that was put in, or whether the capital went in and the returns quietly fell.

Acquisitions are where value most often leaks

Acquisitions are the easiest way to grow revenue and one of the easiest ways to destroy value. Look at what was paid, what was promised, and what the acquired business contributed three years later. A record of expensive acquisitions followed by write-offs is a pattern, not an accident.

Returning cash is not failure

A management team that returns cash when it cannot reinvest well is behaving correctly, not admitting defeat. The teams to be wary of are those that reinvest regardless of returns because growth is the metric they are judged on. Discipline about what not to do is as informative as ambition.
